Do you postpone bedtime (even though you need a lot of sleep) to watch another episode of your favorite Netflix show? Have you ever sat through a play or a movie even though it was unbelievable boring?

If you’ve answered Yes to these questions, you’ve just taken the first step to be more aware of certain cognitive errors that your mind is making on autopilot.

Cognitive sciences use “bias” or “cognitive error” to define the failure to think clearly from a logic standpoint (logical fallacies); the term was coined in the 1970s by psychologists Amos Tversky and Daniel Kahneman. The two authors explain how our mind, faced with an enormous informational input, uses certain shortcuts or mental strategies to be able to process information quickly and generate decisions. These shortcuts are not always an advantage and can lead us down the wrong path, resulting in misinterpretations of situations and false assumptions. In a nutshell, biases contradict logic and lie behind many of our irrational, stupid behaviors.

It is important to be aware of these inner workings of our brains to make better decisions, professionally and personally.

(In 2002, Kahneman won the Nobel Prize in Economics – without actually ever taking an economics course – for the manner in which he has integrated psychological insights on decision-making in the financial field.)

Returning to the topic cognitive biases, it is useful to know that almost 200 such errors have been identified, all gathered in a codex of cognitive biases. No, we will not discuss them all, only the ones triggered by the questions from the beginning:

The optimism bias | Do you think you’re a better driver than the average?

If your answer was positive, know that you are among the approximately 90% of people who self-assess as better than the average driver, confidently defying the laws of statistics. Something doesn’t add up.

This cognitive bias refers to our misperception that when it comes to us, negative events are less likely, positive ones are more likely, and our personality traits or abilities are more favorable than others’. This extreme optimism underlies irrational decisions and behaviors such as unhealthy eating, excessive alcohol consumption, smoking, speeding, but also our life-changing New Year’s resolutions (which 80% of us discreetly abandon on the first week of February).

And, as a footnote: there are some authors who mention this bias as one of the root causes of the 2008 financial crisis.

Present bias | Do you postpone bedtime (even though you need a lot of sleep) to watch another episode of your favorite Netflix show?

Or did you plan to go for a jog immediately after work, but you lay in your couch just a little bit, resting (a little bit = until you go to sleep)? Do you read just one more interesting article (the seventh, in fact) about the life of marine animals before you start working on your tasks?

These examples speak for themselves: we tend to overestimate the immediate reward, turning our backs to the long-term one. We let ourselves be guided by pleasure or our temporary mood, not by the goals we’ve set for ourselves. Why is that? It is simpler (we avoid putting in the effort), and we also unconsciously prefer the certainty brought in by the present moment versus the uncertainty of the future.

Sunk cost fallacy | Have you ever sat through a play or a movie even though it was unbelievable boring?

You’ve been unhappy for years in your couple relationship and even though there are no objective constraints, you’re still hanging on to that relationship?

This is the rule: the more we invest in something, the harder it is for us to give it up. The time or the resources already invested become the criteria for getting even more involved, even when the actual costs outweigh by far the benefits. We are utterly self-defeating creatures.

AT WORK

Let’s see how the above cognitive biases look like in the workplace:

The optimism bias

It can look like this:

When the meeting with your colleagues ends, you tend to secretly consider your ideas were the best.

You don’t correctly assess the risks

Projects that trigger a lot of excitement in a team will end up being ill-planned in terms of time or resources

Leaders overestimate the success of their plans

You make decisions in areas where you have no expertise (but you strongly believe you do)

When referring to the tendency to overestimate personal qualities and underestimate one’s own ignorance, the optimism bias is also called the Dunning-Kruger effect. Psychologist David Dunning offers the following example: programmers from large software companies were invited to evaluate their performance. The results showed that between 32% – 42% of those interviewed rated themselves as being in the top 5% in the organization in terms of performance and skills. How are things at your workplace?

How to avoid the trap of extreme optimism:

Make a conscious effort to identify the valuable contributions of your colleagues

Make sure you have as diverse a team as possible, not just outgoing enthusiasts (glory to all the pessimists and introverts!)

Consider all possible outcomes before establishing an action plan

Sunk cost fallacy

It can look like this:

Reluctance to change – you follow through unsuccessful projects and justify it with hope or emotional value

You stop searching for new solutions, even though the current plan clearly doesn’t function

Business executives pumping money into projects they’re emotionally invested in, but which have been unprofitable for a long time

How to avoid the investment trap:

Evaluate as objectively and rationally as possible whether a project is successful or not

Decide on the next step, without considering the time, money and effort already put in

Focus on concrete issues rather than on your emotions (regrets, guilt, nostalgia, etc.)

The present bias

It can look like this:

You are the Grand Master of Procrastination: you postpone the difficult or tedious tasks, all justified and within reason (not!), and only at the last moment you “attack” the avoided activity.

You are impulsive in taking decisions

You are impatient when it comes to results

You lack perspective: you don’t make career decisions based on a thoughtful plan, but on what your current context provides

You do not have a clear pension savings plan J

How to avoid the trap of immediate gratification:

Write down each morning what you plan to do that day, then identify the task / activity you tend to avoid. That’s exactly what you need to start with (“eat the frog” strategy)

Divide that activity into smaller sequences – you will have the feeling of progress, and this will encourage you to continue.

Creates associations between pleasant things and work tasks: use a certain type of stationery that you like, music in your headphones, etc.

Practice conscious attention: remind yourself of the bigger goal, how you can get there, and so on. Imagine how you would feel at the end of the day when you’ve reached what you set out to do that day. Channel in your future self J

If you know you are impulsive in your decisions, write the classic list of pros and cons. Yes, in writing. It is a much-needed buffer that can help you regain your perspective.
